Notes on running a clearer business

Short, practical notes on getting a small business seen and running well, written from how the work goes in practice.

70 notes, newest first

An AI receptionist for a small service business: what it answers well, what it drops, and the handoff rule The voice is the small part of this decision: let the receptionist finish the greeting, the message and the booking, make it hand off money, complaints, emergencies and any unbriefed question, and price it on your own call length, since Smith.ai bills per call, Ruby per live minute and Goodcall per distinct caller. AI
Google Business Profile for a service business: the setup that matters before you pay anyone for SEO Nobody can pay for a better local ranking, so the whole job is accuracy and completeness: the real name with nothing added, one primary category specific enough to describe what you are, a hidden address and named areas if customers never come to you, and a review ask sent to every customer the same way. SEO
Payment terms on a small-business invoice: net 30, late fees, and what you can actually charge The late fee is the small part of this decision: Florida's statutes publish a judgment rate and a usury ceiling while leaving an invoice late fee to your contract, so the calendar date, the deposit and the signed clause are what get the money in. Bookkeeping
The parallel run: why a new automation works beside the old process before it replaces it A new automation should run beside the old process on the same real jobs until a run ends with no unexplained difference: the overlap costs a few weeks of double work, while Knight Capital, TSB and Phoenix show what a cutover with nothing to compare against costs. AI
How often a five-person firm should meet, and what the research says each meeting costs Cutting meetings is the weak lever: agenda use, starting on time and a guest list of only the people whose expertise the goal needs are what attendees connect to effective meetings, so a firm of five should keep two standing meetings and audit every other invite once a quarter. Management
The approval step: why an automation should ask before it sends, changes a record or spends money The approval step earns its place by reversibility, not by how good the model is: a sent email cannot be recalled, a record write overwrites what was true, money comes back only if someone agrees, so the person goes immediately before those three acts and reading, sorting and drafting run unattended. AI
Setting up an inbox the owner does not drown in Every address ending at one owner is the drowning itself: shared addresses per kind of work with a named owner and an escalation rule each, filters for the filing, and two fixed reading blocks with the phone's badge off. Management
How to collect your first testimonials, and use them honestly A firm with no reviews needs three quotes asked for in the week the job closes, drafted from the client's own words and approved in writing: the FTC's 2024 rule bans bought, invented, insider and suppressed reviews, and Google will not show stars for testimonials hosted on your own site. Web
Giving feedback in a five-person company where everyone hears everything Privacy scales with headcount and you do not have enough of it, so make feedback predictable instead: a weekly slot, the first sentence naming one piece of work, the person asked before you speak, the correction ending at the next instance, and the credit said where the team can hear it. Management
Hiring the first employee: the operational groundwork before the job ad The job ad is the last step of hiring, not the first: an offer with no EIN, no unemployment registration, no payroll method and no I-9 behind it is a promise the firm cannot keep on the first payday. Bookkeeping
Writing a services page that answers what buyers actually ask A services page earns its keep by answering six buyer questions in buyer order, who it is for, what you get, how it is priced, how long, proof and the next step, because buyers scan for the price, and the brochure paragraphs about your values cost measured usability on top of answering nothing. Web
The owner's calendar: what only you can do, and what that excludes Only four things belong on an owner's calendar, what you sell and to whom, prices, hiring and firing, and the clients who came for you, and every other entry is a responsibility nobody has been handed yet. Management
S corporation or LLC for a firm under ten people: what changes on the tax side An LLC is a state legal form and an S corporation is a federal tax election, so the decision is whether to elect: the saving lives only in profit above a reasonable salary, while payroll, Form 1120-S and state minimums are fixed costs from day one. Bookkeeping
How to pick the one workflow worth automating first Ask a team what to automate and they name the task they dislike, so spend a week watching the work, time it before you touch it, and automate the one that costs the most hours, fails in a countable way, crosses tools you already own, and can be approved by a named person. AI
What a forward deployed engineer is, and what one does inside a small business A forward deployed engineer is the person you pay to make software work on your data after signature, an arrangement that stayed out of reach for small firms until general assistants and cheap integration arrived. AI
Quarterly estimated taxes without the January surprise (2026) The January surprise is a cash-flow habit: aim at the prior-year safe harbor because it is a known number, pay on four printed dates from an account you feed with every deposit, and remember that a catch-up in January leaves a missed June charged. Bookkeeping
How to write a follow-up email that gets the invoice paid The chase fails on structure, not tone: three short emails, each carrying the number, the amount, the due date and one pay link, get answered, and "just checking in" gives the customer nothing to act on. Bookkeeping
Delegating the first real responsibility without dropping the ball The first real delegation fails for one reason: the owner hands over the tasks and keeps the outcome, so the fix is one whole responsibility, a finish line the employee can check alone, checkpoints agreed in advance, and a rule for what to do when stuck. Management
A plain-language guide to what your website analytics actually mean Only four numbers describe what a service firm's website does: Search Console clicks and queries for being found, GA4 key events and channels for the enquiry, and the monthly read is those four in order. Web
How to use AI to keep the books tidy between bookkeeping days The accounting tool's own AI sorts the feed, a general assistant handles the receipt photos and the memos, and a weekly fifteen-minute pass keeps the monthly session as review rather than archaeology. AI
Free vs paid email marketing tools for a list under 1,000 people (2026) The subscription is the smallest cost in this decision: Mailchimp Free holds 250 contacts and 500 sends a month, Kit Free takes 10,000 subscribers with uncapped broadcasts, and the welcome sequence is the only feature that earns a $9 to $33 plan. Web
Traction by Gino Wickman: should a small-business owner read it? The ideas in Traction are borrowed and the book says so; what it sells is one weekly cadence, which makes it the best book in the series for a firm of ten to twenty and a costume shop for a firm of three. Management
How to use AI to prepare for a difficult client conversation The assistant's job ends when the call starts: write the facts by hand, strip every name, let it play the client at full strength, then check that every fact in your opening is documented and the outcome is one the firm can stand behind. AI
Home office, vehicle and phone: the three deductions owners get wrong (2026) Each deduction is small, legal, and documented badly: the home office needs a room used only for business at $5 per square foot up to 300 square feet, the 2026 mileage rate splits at July 1, and the first phone line is never deductible. Bookkeeping
Small-business survival statistics, read honestly: what predicts making it past year five The nine-in-ten failure line has no official source: BLS prints 79.2 percent of establishments surviving one year and 51.5 percent at five, the first step is the steepest, sector moves the number by under seven points, and the tables describe who lasts without measuring why. Management
Calendly vs built-in scheduling: when a booking tool earns its fee (2026) The built-in page covers one person and one meeting type, Calendly earns its fee on round-robin, several event types and paid bookings, and per-seat pricing is what a firm that gives everyone a link has to watch. Web
The Effective Executive by Peter Drucker: should a small-business owner read it? Drucker wrote for managers inside big 1960s companies, but his time log and his two decision chapters travel to a firm of three to twenty people intact, while the evidence behind his claims about how people work is mostly his own experience. Management
How to use AI to write a job ad that sounds like your company The assistant is only as good as the facts and the voice you hand it: write the job down by hand, feed it your own emails, cut every requirement the job can do without, and check pay, age wording and promises before the ad goes up. AI
Bonus depreciation vs Section 179: which one a five-person firm actually uses (2026) Bonus depreciation takes care of the laptop, the van and the machine by default, Section 179 earns its place only as the finer tool in a thin income year, and the vehicle caps and the California and Florida returns are where the answer actually changes. Bookkeeping
What decision fatigue research actually shows, and when to price a job The hungry-judge study is disputed and ego depletion shrank to near zero in two multilab tests, so the fix for a bad late-day quote is a rate card decided once in a calm hour. Management
What checklists change about error rates, and what that means for client work The checklist works where the steps are known and get skipped under pressure: eight hospitals cut complications from 11.0% to 7.0%, the Michigan ICU project only ran inside a safety-culture programme, and Ontario's mandate of the same list across 101 hospitals found no significant change, which is the difference between a list and the culture that runs it. Management
1099-NEC in 2026: the new threshold, who gets one, and the W-9 you collect first The $2,000 line for 2026 payments is the visible change, but the machinery that decides it is old: the W-9 collected before the first payment, the running totals that make the threshold visible in November, and one January afternoon that files the year. Bookkeeping
How to use AI to answer repeat customer questions The assistant is the fastest part of this and the least of it: the answer bank you write yourself does the work, a person sends anything with a price, a date or a promise in it, and the same bank becomes the FAQ page on the website. AI
Deep Work by Cal Newport: should a small-business owner read it? The daily block is the part of Deep Work that survives contact with a small firm: the week sorts itself into work only the owner can do and work anyone could, attention residue says the email between tasks taxes the task you arrive at, and the four-hour ceiling rests on older training reviews and interviews with novelists, not on office workers. Management
Squarespace vs WordPress vs a hand-built site: what you actually trade (2026) Squarespace is the fixed bill with a ceiling on the design, self-hosted WordPress is the biggest choice with the biggest patching load, and a hand-built site is the cheapest to run for a site that changes twice a year, with the shape of the firm, not the feature tables, picking the route. Web
Claude vs ChatGPT for small-business back-office work (2026) On the back-office jobs the two are the same tool: the no-training guarantee starts at the business tier on both, the consumer defaults point opposite ways, the add-ins split on Word, and habit decides the rest. AI
High Output Management by Andy Grove: should a small-business owner read it? The output equation and the one-on-one travel to a five-person firm almost untouched, task-relevant maturity explains why the same person needs close direction on a new job and none on a familiar one, and the matrix machinery stays in a twenty-thousand-person company where it belongs. Management
How to use AI to build the weekly report The weekly report is one snapshot with two readers, the owner's Friday coffee and the bookkeeper's Monday, and the AI's job is the assembly and the plain-English line while the numbers stay pasted from three small exports. AI
Section 179 for a small service business: what qualifies, the 2026 limit, and the December trap Section 179 is an election that deducts qualifying property in the year it is placed in service, the 2026 limit is far above anything a small service firm spends, the income limit is the constraint that actually bites, and the December trap is buying a whole dollar's worth of equipment to save a fraction of one. Bookkeeping
What goal-setting research says about quarterly business goals Specific, difficult goals beat do-your-best in Locke and Latham's review, the same research says why they fail on new work and what narrow targets cost, and thirteen weeks is the horizon on which a number can be read and corrected. Management
Notion vs Trello vs a spreadsheet for tracking client work (2026) The subscription is the smallest cost in this decision: a spreadsheet holds two people and thirty jobs perfectly well, Trello wins on a pipeline the whole team opens, and Notion becomes a paid product the day a second owner joins. Management
The E-Myth Revisited by Michael Gerber: should a small-business owner read it? Our second book review: the Technician who bought himself a job is worth two evenings, but the franchise prototype asks a firm that sells judgment to eliminate judgment, and the failure statistics on page one do not match the government's own survival table. Management
How to use AI to summarize a contract before you sign it Four passes get you a plain-English map of the agreement, the obligations by party and every date and figure, but the summary is only an index: the value arrives when you check each line against the clause it cites. AI
How to prepare your books for year-end without a December panic The December scramble is a scheduling problem: most year-end work is only cheap while the year is still open, so reconcile in September, chase receipts and W-9s through the autumn, and leave December the few decisions it actually owns. Bookkeeping
What the research on context switching says about the owner who does everything The most repeated interruption numbers came from interviews and press pages, not papers; what the studies support is that interrupted people work faster and pay in stress, and that the cost that matters is the residue left on unfinished work. Management
Can accountants use ChatGPT with client data? What the confidentiality rules say The rule that binds a tax preparer is criminal, not contractual: section 7216 makes the paste a disclosure, written consent is the default, and the FTC Safeguards Rule asks something else entirely. AI
Can financial advisors use ChatGPT with client data? The Safeguards Rule and Reg S-P Two federal rules split advisory firms into two camps, and which one you sit under decides what you owe before client financial data goes anywhere near a chat tool. AI
QuickBooks vs Xero vs Wave for a small service business (2026) The entry-tier price comparison everyone quotes is the wrong one: both paid vendors put time tracking above their cheap plan, so a business that bills hours is really choosing between $85 and $90 a month. Bookkeeping
The Goal by Eliyahu Goldratt: should a small-business owner read it? Our first book review: Goldratt's 1984 factory novel is still the clearest account of why a business can be busy everywhere and slow anyway, but a good third of it does not survive the trip to a firm of five people. Management
How to use AI to chase unpaid invoices politely The awkward email is rarely badly written, it is simply never sent, so write the reminder ladder while you are calm and let AI draft each rung in your own tone. AI
Which parts of your work can go in ChatGPT, and which need AI that stays in-house Sort the work into four buckets before comparing tools: most of what a small practice does is fine in an ordinary cloud AI tool, and only the last bucket needs AI that stays in your office. AI
Can a medical practice use ChatGPT? What HIPAA actually requires Yes for most practice work, and no for anything carrying patient information unless the vendor has signed a BAA, with the tiers that will sign and the daily tasks that never needed one. AI
AI note-taking for therapists: what is safe, what needs consent, what to keep offline Three arrangements to choose between: a scribe vendor under a signed business associate agreement, a general tool fed nothing that identifies the client, or a model on your own machine. AI
Can lawyers use ChatGPT? Privilege, confidentiality, and what Heppner did not say No bar rule stops a lawyer using ChatGPT. What United States v. Heppner actually held, what ABA Opinion 512 asks of a small firm, and why the tier of tool you buy decides more than the technology. AI
What it really takes to run AI on your own machine: cost, hardware, and who maintains it What running AI on your own machine actually costs in 2026: the hardware price, the electricity, the capability you give up, and the person who has to keep it patched. AI
How to use AI to triage your inbox and draft replies What to feed it, how to write your own sorting rules, which replies it can draft for you, and why the send button stays with a person. AI
How to use AI to draft a quote from your past quotes Building a small library of your own past quotes, the prompt that turns them into a draft in your wording, and why every price stays yours to set. AI
How to use AI to turn meeting notes into an action list The prompt that pulls out commitments only, one line each with an owner and a date, and the checks to run before you circulate it. AI
How to run a weekly review in 30 minutes A fixed slot, four fixed questions on money and promises, one page to keep it on, and the rule that holds it to half an hour. Management
A simple client-onboarding checklist that prevents scope creep What to confirm in writing when a new client signs, how the kickoff conversation should go, and where scope creep actually starts. Sales
The everyday tasks AI can actually take over in a small business Which routine tasks AI can genuinely handle in a small business, what the setup looks like for each, and where a person still needs to check the work. AI
How a small business shows up in AI answers Why assistants like ChatGPT and Copilot quote some businesses and not others, and how being crawlable, clear, and honest gets your pages into their answers. AI
SEO for a small service business: what matters and what to ignore The short list of search work that actually moves things for a small service business, and the long list of noise it is safe to ignore. SEO
What a small-business homepage actually needs to say The three questions every visitor arrives with, and how a homepage answers them in plain words before anything else. Web
The website redesign trap: when you do not need one When a redesign is the wrong spend, the cheaper fixes to try first, and the genuine cases where a rebuild earns its cost. Web
How to find the bottleneck that is actually holding the business back Follow one order end to end and watch where the work waits longest: finding the constraint instead of treating the loudest symptom. Management
When to hire a consultant, and when to do it yourself Clear cases for doing it yourself, clear cases for outside help, and why sometimes the right answer is hiring no one. Management
A steadier week: the small routines that keep a business running Two short weekly routines and one habit that stop a small business from lurching between quiet stretches and last-minute scrambles. Management
Writing quotes and proposals that get answered Speed while the conversation is warm, a two-minute read, one clear price story, and a follow-up that is polite instead of pushy. Sales
What clean books look like: a monthly bookkeeping rhythm What clean books mean in practice, and the fixed monthly rhythm that keeps them arriving at the accountant ready. Bookkeeping
